JTBD Positioning Findings - AFPS Tracker
Stage 2 framework-findings review page for $positioning research/afps-tracker. This is framework 1 of 3 in the approved set (jtbd-positioning → strategic-canvas → moore-positioning). It presents the Jobs-to-be-Done analysis: the primary job AFPS Tracker is hired for, the functional / social / emotional dimensions, the desired outcome, and the job-anchored positioning implication. No canonical positioning artifact is written yet; this is the per-framework intermediate awaiting approval.
Research Scope Approved
The framework-selection gate was approved (compiled YAML, approval_status: ready-for-agent-review), which is the Stage-1 scope approval for the whole selected set. The run manifest research/afps-tracker/_working/positioning-run.yaml was written, and this session ran the first pending framework, jtbd-positioning, inline at its research stage.
exec-loop-tracker and execution tracking excluded.icp.md, competitive-analysis.md, journey-map.md, idea-brief.md, research/.progress.yaml, and the Stage-0 interrogation sidecars.research/afps-tracker/_working/preliminary-jtbd-positioning-research.md (non-canonical; rendered in full below).Primary Job Statement (Executive Finding)
When my AI-assisted research workflow has fanned out into multiple product paths and many artifacts across sessions — and a restart, compaction, handoff, or “why is this path here?” question forces me to rebuild the picture —
I want to see and trust the current state of every research branch (its pipeline stage, status, evidence refs, and approval provenance) directly from the canonical source files, without manually reopening and reconciling YAML, markdown, alignment HTML, and task docs,
so I can resume, decide, and explain my research portfolio quickly and with confidence that what I’m seeing is the real workflow state.
One-line job: hold trustworthy, resumable command of a multi-branch AI research portfolio without manual state reconstruction.
This is a progress the operator is trying to make — staying in command of a research portfolio as AI accelerates artifact production — not a feature (“a dashboard”). The hire event is reconstruction cost crossing a threshold; the fire target is the manual reconstruction bundle (editor + rg + reading several files) and, secondarily, asking an AI agent to re-read the repo.
Required gate: is this the right primary job, worded correctly?
Why This Is the Single Primary Job
- ICP core job (verbatim): “keep research branches, evidence, approval state, and next actions understandable while AI-assisted workflows produce many artifacts quickly” (
icp.mdCustomer Profile). - Journey-map synthesis names the same thing: “AFPS Tracker is hired when an AFPS operator can no longer cheaply reconstruct research-portfolio state from the source artifacts alone … a trust-preservation problem, not a generic productivity-dashboard problem.”
- Shared aha moment: both ICP and journey map describe a correct, source-linked branch + pipeline-stage view that matches repo state without manual data entry.
Secondary (related, non-anchoring) jobs
| Related job | Relationship to primary | Why it must not anchor positioning |
|---|---|---|
| “Explain to a collaborator / client / future self why a path was promoted, parked, or rejected.” | Social facet of the primary job; same source-linked provenance delivers it. | Real but narrower; over-weighting it pulls toward a client-reporting tool — the adjacent studio segment, not the primary ICP. |
| “Re-ground an AI agent so it resumes without stale context.” | Functional facet; persistent source-linked state is the substrate agents could read. | If anchored, it reframes the product as agent memory / control-plane (Runshift territory) — out of approved scope. |
| “Edit / write back status into canonical files.” | Latent expansion of the primary job. | Journey + competitive evidence say write-back trust is unearned at v1; anchoring here inverts the safe read-first sequence. |
Progress Forces (Hire Decision)
Switch / Moesta four-forces grounding for why and when the hire happens. Push and Pull move the operator toward AFPS Tracker; Anxiety and Habit hold them on native files.
| Force | Direction | Intensity | Evidence |
|---|---|---|---|
| Push (of the current situation) | Toward switch | strong | Repeated reconstruction across scattered YAML/markdown/HTML/tasks; context loss after compaction/restart; branch sprawl (icp.md Pain Map; journey-map Trigger). |
| Pull (of the new solution) | Toward switch | moderate | A passive source-linked portfolio map that beats reopening 3+ files — but value unproven beyond dogfooding (journey-map aha; competitive gap). |
| Anxiety (of switching) | Against switch | strong | Write-back could corrupt canonical YAML; parser could misread state; “another manual board” risk (icp.md trust-risk; journey-map failure modes). |
| Habit (of the incumbent) | Against switch | strong | Native files are free, source-faithful, already adopted; rg + editor + alignment/index.html + .progress.yaml at hand (competitive baseline). |
Force imbalance → Push is real but Habit + Anxiety are jointly strong, so the hire happens only past an urgency threshold (multi-path / multi-artifact sprawl) and only if the product reads canonically and verifiably — read-first, source-linked, non-destructive. This directly shapes the job-outcome positioning below.
Functional Dimensions
What the job accomplishes practically.
| Dimension | What the job accomplishes | Current-solution performance | Evidence |
|---|---|---|---|
| Portfolio visibility | See every product path (active/deferred/archived/revisit/promoted) at once. | Native files: full fidelity, no portfolio view. alignment/index.html: page-level TOC, not path/stage state. | icp.md Goals & Alternatives; competitive landscape |
| Pipeline-stage awareness | Know where each path sits in the research pipeline without opening files. | .progress.yaml authoritative but not ergonomic for repeated scanning. | icp.md Frustrations; journey-map Evaluation |
| State resumption | Resume a thread after a session gap / compaction without re-reading the whole repo. | Agent re-reads work but are slow, not persistent / reviewable. | icp.md Goals; journey-map Aha / Critical Moments |
| Decision provenance | Trace why a branch is active/deferred/archived/promoted to evidence refs + approval records. | Native artifacts hold provenance but require manual reconstruction; ad hoc status files drift. | icp.md Pain Map; competitive gap #3 |
| Source fidelity (non-duplication) | View state without maintaining a second copy. | Notion/Linear/Jira mirror state but require duplicate entry and don’t understand AFPS fields. | icp.md Alternatives; competitive gap #2 |
| Verifiability | Check each displayed claim back to the canonical file. | Agent summaries aren’t trusted as final state; raw files trustworthy but slow. | journey-map “source verification” critical moment |
Functional success metric (customer’s own): time-to-confident-state-answer drops sharply versus opening 3+ files, with every claim verifiable to source — and no new file to maintain.
Emotional Dimensions
How doing the job makes the operator feel.
| Dimension | How it makes the operator feel | Current pain level | Evidence |
|---|---|---|---|
| Reconstruction fatigue | Drained / frustrated repeatedly rebuilding state across files and after compaction. | High | icp.md Frustrations; journey-map emotional arc |
| Loss-of-control anxiety as AI speeds up | Unsettled that artifacts outpace the operator’s mental model. | Medium-high | icp.md customer language; idea-brief |
| Trust anxiety toward automation | Wary a tracker (esp. write-back) could corrupt canonical state or quietly go stale. | High | icp.md trust-risk; journey-map write-back alarm |
| Relief / confidence on a correct read | Calm, in-command feeling when the map matches reality and links to source. | High (target feeling) | journey-map Aha; icp.md aha moment |
| Drift distrust | Creeping doubt that any maintained board reflects the real record. | Medium | icp.md Current State Journey step 8 |
Emotional success signal: the shift from “I have to rebuild this again” to “I can see it’s right, and I can prove it” — confidence without a verification tax.
Required gate: does the functional / social / emotional weighting feel accurate?
Desired Outcome State
What “done well” looks like: the operator opens one source-linked view and, within seconds, knows which paths are active / parallel, what stage each is in, and what evidence and approval record backs each state — and can click through to the canonical file to confirm any claim. Nothing was manually entered; nothing canonical was mutated without consent; nothing is silently stale.
- All paths and statuses in one view, no file-hopping.
- Pipeline stage per path correct vs
.progress.yaml. - Evidence refs + approval provenance on each claim.
- Every claim verifiable via source link; freshness visible.
- Zero duplicate entry; reads canonical files as-is.
- Can show why a branch exists with evidence, on demand.
- Reads as rigorous and source-backed to a third party / agent.
- Reconstruction fatigue replaced by in-command confidence.
- Automation anxiety neutralized by visible source links + non-destructive reads.
Position (Job-Outcome Framing)
AFPS Tracker should be positioned as the passive, source-of-truth-preserving way to stay in command of a multi-branch AI research portfolio — it makes the real workflow state (paths, stages, evidence, approvals) instantly legible and verifiable without duplicating or mutating the canonical files the operator already trusts.
The job-winning frame is trust-preserving legibility, not productivity dashboarding. The product wins the job specifically because it (a) reads canonical artifacts faithfully, (b) links every claim back to source, and (c) stays subordinate and non-destructive — exactly what neutralizes the strong Habit + Anxiety forces that otherwise keep the operator on native files.
Winning dimensions
| Dimension type | Specific dimension | AFPS Tracker advantage | How alternatives fall short |
|---|---|---|---|
| Functional | Source-linked portfolio + stage view, zero duplicate entry | Reads .progress.yaml / product_paths[] / alignment pages natively; one view replaces 3+ files. | Native files: no portfolio view. PM tools: duplicate entry, no AFPS semantics. alignment/index.html: page TOC only. |
| Functional / Emotional | Verifiable, non-destructive reads | Every claim clicks back to canonical source; read-first removes corruption fear. | Agent summaries: not persistent / trusted as final. Write-back tools: trigger corruption anxiety. |
| Social | Source-linked decision provenance | Shows why a path is active / parked with evidence + approval record. | Ad hoc status files drift; PM tools lack evidence linkage; agents don’t persist a reviewable map. |
| Emotional | In-command confidence as AI accelerates | Restores the operator’s mental model faster than rebuilding it. | Manual reconstruction sustains fatigue; agent re-reads re-incur context cost each session. |
Positioning implication (for parent synthesis)
- Anchor on the primary job, framing the category around trust-preserving research-portfolio legibility, not generic PM / portfolio dashboards (which competitive + journey evidence explicitly reject).
- Lead with the read-first, source-linked, non-destructive attributes — they are the literal forces that win the hire, not secondary features.
- Keep write-back and agent-memory framings as latent expansion, not headline jobs (anxiety + scope evidence).
- Hands synthesis a job-anchored differentiator hypothesis to test against strategic-canvas (eliminate/reduce/raise/create) and moore-positioning (template + category), where the research-target wedge gets pressure-tested.
Evidence Matrix
| Claim | Evidence source | Evidence type | Confidence |
|---|---|---|---|
| The primary job is trust-preserving command of a multi-branch research portfolio without manual reconstruction. | icp.md Customer Profile / Goals; journey-map Summary | Observed (approved research) | High |
| Multi-path / multi-artifact sprawl is the hiring trigger and urgency threshold. | icp.md Trigger Events #1; journey-map Critical Moments #1 | Observed / Inferred | High |
| Native AFPS artifacts are the incumbent being fired and the trust baseline. | competitive-analysis Executive Synthesis; journey-map Evidence Matrix | Observed | High |
| Source fidelity + verifiability matter more than dashboard polish for this job. | competitive “source fidelity is the wedge”; journey-map “parser fidelity > polish” | Inferred from approved synthesis | High |
| Read-first / non-destructive design is what overcomes switching anxiety. | icp.md trust-risk; journey-map write-back caution | Inferred | Moderate-High |
| Social job (provenance to others) is a real but secondary facet. | icp.md value drivers; journey-map Advocacy | Observed / Inferred | Moderate |
| The agent-re-grounding job is functional substrate, not the anchor. | icp.md Goals; competitive AI-agent substitution | Inferred | Moderate |
| Direct WTP for this job is unproven; urgency is time-saved / confidence, not priced demand. | icp.md WTP; competitive pricing caveats; journey-map Transaction | Observed gap | High (that it’s unproven) |
Required gate: is the evidence sufficient to anchor positioning on this job?
Alternatives / Lower-Confidence Findings
| Alternative framing | Why not selected as the primary job | Residual uncertainty |
|---|---|---|
| Primary job = “manage a portfolio of product bets” (generic portfolio mgmt). | Pulls toward generic PM, explicitly rejected by idea-brief / ICP / competitive / journey. | A later, broader product path could revisit after direct AFPS evidence. |
| Primary job = “give my AI agent persistent memory.” | Reframes as agent memory / control-plane; out of approved scope. | If agent re-reads prove insufficient and persistence is demanded, this rises. |
| Primary job = “explain decisions to clients” (provenance-first). | That’s the adjacent studio ICP’s emphasis; over-weighting mis-anchors the primary operator. | Studio interviews could elevate provenance to co-primary for that segment. |
| Job is real but too weak to pay for. | Possible: WTP unproven; urgency may not clear the bar for single-path / hobby users. | Dogfooding / design-partner tests on multi-path repos needed. |
Source Coverage & Gaps
- No direct AFPS-user interviews or observed switching sessions; the job is synthesized from approved research + repo artifacts (journey-map gap).
- No measured reconstruction-time baseline to size the functional outcome.
- No prototype test of the source-linked read-through (the predicted aha).
- No direct WTP evidence for the job; adjacent budgets are directional only.
- Customer language (“context switching”, “keeping up with AI speed”, “knowing what’s being worked on with proper context”) is from interrogation + ICP, not live interviews — wording should be confirmed.
Assumptions / Confidence Register
| Assumption | Status | Confidence | What would change it |
|---|---|---|---|
| Operators feel enough repeated-reconstruction pain to fire native files. | Hypothesized from ICP / journey | Moderate | Dogfooding shows files + agent re-reads stay sufficient even multi-path. |
| Multi-path sprawl is the dominant hiring circumstance. | Evidence-backed, not user-tested | Moderate-High | Single-path users report equal pain, or multi-path users stay comfortable. |
| Trust-preserving legibility (read-first, source-linked, non-destructive) is the job-winning frame. | Evidence-backed across ICP / competitive / journey | High | Users prefer richer editing / PM features over fidelity + verifiability. |
| Social provenance job is secondary, not co-primary, for the canonical ICP. | Inference | Moderate | Studio / consultant evidence elevates provenance for that segment. |
| The job exists independent of proven WTP. | Observed gap | High | n/a — WTP is a separate, still-open question. |
Proposed Canonical Artifacts & File Changes
On approval, only the JTBD framework intermediate is written. No canonical research/afps-tracker/positioning.md synthesis is created from this framework — that is the later parent --synthesize step after strategic-canvas and moore-positioning also complete.
| Path | Action |
|---|---|
research/afps-tracker/positioning-jtbd-positioning.md | Create canonical JTBD positioning intermediate from this approved packet (1 of 3 framework intermediates feeding parent synthesis). |
research/afps-tracker/_working/preliminary-jtbd-positioning-research.md | Archive to docs/history/archive/YYYY-MM-DD/HHMMSS/… and remove the active copy. |
alignment/positioning-afps-tracker.html | Convert this findings page to confirmed with the approval record preserved. |
alignment/index.html | Keep the central alignment index entry current. |
Required gate: do the layout, tables, and evidence density match your expectations?
Required gate: approve writing the JTBD intermediate and the file changes above?
Compile Responses
Answer the required gates above (or select section feedback), then compile. Set approval_status: ready-for-agent-review only happens automatically when every required gate is answered with no unresolved negative feedback. Paste the compiled YAML into a fresh session running $positioning research/afps-tracker; the parent will write the approved intermediate and recalculate whether another framework or synthesis is next.
Social Dimensions
How doing the job affects how others perceive the operator.
icp.mdvalue driver “show the evidence trail”icp.mdPain Map “weak decision provenance under scrutiny”icp.mdcustomer language “keeping up with AI speed”; idea-brieficp.mdstudio segmentSocial risk if done poorly: presenting stale or mis-parsed state to a collaborator / client is worse than presenting nothing — it actively damages the “rigorous” identity the job is meant to reinforce. Reinforces read-first / verifiable design.
