Positioning Synthesis Review — AFPS Tracker
Stage 2 synthesis review page for /positioning --synthesize research/afps-tracker. All three selected frameworks are complete (jtbd-positioning → strategic-canvas → moore-positioning); this page unifies them into the proposed canonical research/afps-tracker/positioning.md. It renders the full proposed deliverable, a cross-framework convergence map, a combined evidence matrix, a confidence/assumption register, and a market-mode validation plan. The position is explicitly a hypothesis, not a declaration (Market Positioning mode, pre-product). No canonical positioning artifact is written until final compiled YAML approval — and, because Build-In-Public is enabled for this project, the linked BIP channel-selection page must be reviewed before the canonical write.
Build-In-Public Checkpoint linked
BIP mode is active for this project (.agents/project.json → alignment.build_in_public: true). Before the canonical research/afps-tracker/positioning.md is written, the required halfway BIP review applies: open and review the companion channel-selection page, then approve or narrow it.
BIP page: alignment/positioning-synthesis-afps-tracker-bip.html — it presents an agent-ranked target-channel recommendation gate (no drafting yet). Because this positioning is a pre-product hypothesis, channel recommendations lean toward process / build-in-public thought pieces and explicitly hold back product-claim and launch content as not-now for source safety.
Sequencing: the review gates on this page (positioning statement, category treatment, completeness, glossary, format) are active now for your feedback. The Final Artifact Approval & canonical write control is intentionally locked until BIP channel selection is approved (or narrowed to not-applicable). You can compile your synthesis-review YAML now; the canonical file is written only once both this page's final approval and the BIP page are resolved.
Synthesis Scope & Loop State
The run manifest (research/afps-tracker/_working/positioning-run.yaml) records three selected frameworks; all three canonical intermediates now exist, and no canonical positioning.md exists yet, so the loop resolves to synthesis (State B), forced explicitly by --synthesize.
exec-loop-tracker and execution tracking remain out of scope.positioning-jtbd-positioning.md, positioning-strategic-canvas.md, positioning-moore-positioning.md — all approved Stage-2 findings.icp.md, competitive-analysis.md (+ Porter / SWOT / strategic-group / feature-pricing), journey-map.md. No customer-feedback.md → confirms Market mode.Cross-Framework Convergence Map
Where the three frameworks agree, complement, or expose tension. The strong signal: all three independently land on trust-preserving legibility as the anchor and the manual native-files bundle as the real competitor. The one open strategic question they jointly raise is the category.
| Cross-framework finding | JTBD | Strategic Canvas | Moore | Synthesis read |
|---|---|---|---|---|
| Anchor = trust-preserving legibility, not productivity dashboarding | ✓ | ✓ | ✓ | Unanimous — the spine of the position |
| Real competitor = manual native-files bundle (+ AI-agent re-reads), not a vendor | ✓ | ✓ | ✓ | Unanimous, High confidence |
| Differentiator = navigability × source-fidelity × verifiability (blue-ocean intersection) | ≈ | ✓ | ✓ | JTBD names the dimensions; Canvas proves the gap; Moore makes it the headline differentiation |
| Read-first / non-destructive design wins the hire (overcomes Habit + Anxiety) | ✓ | ✓ | ✓ | Unanimous, High confidence |
| Wedge defended by what it refuses to do (no duplicate state, no collab/write-back at v1) | ≈ | ✓ | ≈ | Canvas’s distinctive contribution; subtraction is strategy |
| Social provenance job is real but secondary for the primary ICP | ✓ | – | ✓ | Kept as facet, not headline |
| Agent re-grounding is functional substrate, latent expansion, not anchor | ✓ | ≈ | ✓ | Out of approved scope as a headline; gated expansion |
| No established market category — must be taught or borrowed | – | ✓ | ✓ | Open question. Canvas: “no category fits”; Moore: category is the weakest link → weigh category-design |
| Direct WTP unproven; value metric = time saved + confidence | ✓ | ✓ | ✓ | Unanimous; existential open risk alongside category |
No material contradictions surfaced. The frameworks are complementary, not conflicting: JTBD established the job and switching forces, Canvas converted that into eliminate/reduce/raise/create moves and located the uncontested value curve, and Moore compressed both into a testable statement while exposing the category as the element most likely to break under real-buyer contact.
Positioning Statement (proposed canonical)
rg + alignment/index.html + asking an AI agent to re-read the repo (and unlike generic PM/workspaces, which require duplicated state)product_paths[], pipeline stage, alignment-approval YAML, evidence refs) and stays subordinate to canonical truth — delivering navigability with source fidelity, the one combination none of those alternatives provides.Compressed claim: AFPS Tracker is the passive, source-of-truth-preserving way to stay in command of a multi-branch AI research portfolio — navigable like a board, faithful like the files.
Summary — the positioning thesis
AFPS Tracker wins by making the real workflow state — paths, pipeline stages, evidence, approvals — instantly legible and verifiable without duplicating or mutating the canonical files the operator already trusts. The job-winning frame is trust-preserving legibility, located precisely at the uncontested intersection of portfolio navigability and source-linked, verifiable fidelity. The position is defended as much by disciplined subtraction (no second source of truth, no collaboration surface, no write-back at v1) as by what it adds. The thesis is well-grounded in approved ICP, competitive, and journey research but remains a pre-product hypothesis: its two existential open questions are whether an established category can be taught or must be borrowed, and whether the pain clears the bar to fire free, faithful native files (WTP unproven).
Combined Evidence Matrix
Each positioning claim mapped to the supporting framework(s), source evidence, confidence, and assumption status.
| Claim | Framework(s) | Evidence | Confidence | Assumption status |
|---|---|---|---|---|
| Primary job = trust-preserving command of a multi-branch research portfolio without manual reconstruction | JTBD, Moore | icp.md Customer Profile/Goals; journey-map Summary | High | Evidence-backed (not user-tested) |
| Hiring trigger / urgency threshold = multi-path, multi-artifact sprawl crossing the reconstruction-cost threshold | JTBD, Moore | icp.md Trigger Events; journey-map Critical Moments | High | Evidence-backed |
| The real competitive alternative is the manual native-files bundle (+ AI-agent re-reads), not a vendor | JTBD, Canvas, Moore | competitive Executive Synthesis; JTBD Habit force; icp.md Alternatives | High | Evidence-backed |
| Differentiator = navigability × source-fidelity × verifiability (an uncontested blue-ocean intersection) | Canvas, Moore (dims from JTBD) | Canvas value curve; competitive gaps #1–#3 | Medium–High | Inferred (absence of evidence) |
| Read-first / non-destructive design is what overcomes Habit + Anxiety and wins the hire | JTBD, Canvas, Moore | icp.md trust-risk; JTBD Anxiety force; Canvas Reduce | High | Evidence-backed |
| The wedge is defended by disciplined subtraction (eliminate duplicate state; no collab / no write-back at v1) | Canvas | Canvas Eliminate/Reduce; positioning lessons “broadening weakens the wedge” | Medium–High | Inferred |
| No established market category exists; it must be taught or borrowed | Canvas, Moore | Canvas Category Impact (“no category fits”); competitive landscape; interrogation provisional label | Low–Medium | Provisional absence-of-evidence |
| Social provenance (defending “why” to others) is a real but secondary facet for the primary ICP | JTBD, Moore | icp.md value drivers; JTBD Advocacy/Social dims | Moderate | Inferred |
| Agent re-grounding is a functional substrate / latent expansion, not the anchor | JTBD, Canvas, Moore | JTBD Goals/secondary jobs; Canvas Create (expansion-gated); Moore Alt 2 | Moderate | Inferred / scope decision |
| Direct WTP for this position is unproven; the urgency is time-saved + confidence, not priced demand | JTBD, Canvas, Moore | icp.md WTP; competitive pricing caveats; journey-map Transaction | High (that it is unproven) | Open question |
Framework Synthesis
From JTBD Analysis
The single primary job is “hold trustworthy, resumable command of a multi-branch AI research portfolio without manual state reconstruction.” This is a progress (staying in command as AI accelerates artifact production), not a feature (a dashboard). The hire event is reconstruction cost crossing a threshold; the thing being fired is the manual reconstruction bundle. Switch forces explain the design: Push (repeated reconstruction) is real, but Habit (free, faithful native files) and Anxiety (write-back could corrupt canonical YAML) are jointly strong, so the hire only happens past a sprawl threshold and only if the product reads canonically and verifiably. Functional, social, and emotional success all converge on one outcome: open one source-linked view and, within seconds, know which paths are active, what stage each is in, and what evidence/approval backs each — with every claim verifiable to source and nothing manually entered or mutated.
From Strategic Canvas
The red ocean is workspace breadth + collaboration over duplicated state (generic PM and product/research SaaS cluster together: high on navigability/collaboration/execution, low on fidelity/verifiability). Native artifacts are the trustworthy-but-blind corner (high fidelity, no portfolio view). AFPS Tracker’s target value curve is the only one simultaneously High on fidelity, AFPS-native awareness, provenance, verifiability, navigability, and persistence while deliberately Low on collaboration and execution. The Four Actions: Eliminate the duplicate/owned state store and (for v1) the multi-user collaboration surface; Reduce active write-back (read-first) and feature breadth; Raise source-linked verifiability/provenance and portfolio navigability above anyone; Create an AFPS-native pipeline/branch object model and verifiable freshness signaling. The distinctive contribution: the wedge is defended by subtraction as much as addition.
From Moore Hypothesis
The template compresses the above into a single testable statement and grades each element: target customers, statement of need, and competitive alternative are Evidenced (High); key benefit and primary differentiation are Medium–High; market category is the weakest link (Low–Medium). Moore’s key warning: a position whose category is invented is hard to discover and easy to mis-evaluate — if buyers reach for an existing frame (generic PM, research repository, agent memory), the deliberate “Low” scores read as missing features rather than discipline. The second-deepest risk is existence/urgency at scale (whether AFPS operators exist beyond dogfooding and whether multi-path pain clears the bar to fire free native files).
On Category Design (cross-framework flag, not auto-routed)
category-design was left unchecked at framework selection on the default that it is recommended only when the strategic canvas shows no existing category fits. The canvas now shows exactly that, and Moore independently names category as the weakest link. The synthesis therefore surfaces a decision (see the Market Category Treatment gate): treat the new subcategory as a labeled hypothesis and carry forward, with category-design recommended as an optional next framework — or run category-design before finalizing canonical positioning. This synthesis does not auto-invoke any skill; the user owns that call.
Target Segment
Primary (best-fit): the individual AFPS power user / AI-workflow operator running multi-branch, research-stage discovery in repo-local files — buyer = user. Selected by approved ICP verdict for exact product fit and the fastest learning loop (dogfooding + reachable AFPS operators). All three frameworks anchor here. Adjacent (validation, not anchor): AI-native studios / fractional CTO-CPO consultants, where multi-client branch state is expensive and provenance carries business/billable-time WTP — the strongest adjacent budget signal, but over-weighting it pulls toward a client-reporting tool and mis-anchors the primary wedge. Secondary: solo technical founders (high sprawl, price-sensitive). Product-ops / PM teams are adjacent market only.
Market Category
Proposed category (hypothesized): source-native research-workflow state map — a new subcategory, since no public category term or validated direct competitor exists. This is the position’s weakest element and biggest go-to-market risk. Candidate labels considered:
| Candidate label | Pro | Con |
|---|---|---|
| Source-native research-workflow state map (chosen) | Names the exact wedge; honest to the canvas finding | No existing demand/search term; must be taught |
| Portfolio tracker for AI research workflows | Borrows a familiar “tracker/portfolio” anchor | Invites generic-PM comparison where breadth/collab are expected |
| AI research-workflow control plane / agent memory | Rides “context loss” language operators already use | Reframes toward execution/agent-control (out of scope) |
| Repo-native decision-provenance layer | Leads with the defensible provenance strength | Over-weights the provenance facet JTBD marks secondary |
Cost of being wrong on category: High for GTM (invisible or mis-shelved), moderate for the product (the differentiator holds even if the label changes). This is the element the validation plan prioritizes and the subject of the Market Category Treatment gate.
Confidence Register
Confidence per positioning element. The chart shows relative strength; the full source + what-would-change-it table follows (“View as table”).
| Element | Confidence | Evidence source | What would change it |
|---|---|---|---|
| Statement of need | High | icp.md Pain Map; journey-map Trigger; JTBD Job Statement | Dogfooding shows files + agent re-reads stay sufficient even multi-path |
| Read-first / non-destructive wins the hire | High | ICP/competitive/journey/JTBD (Anxiety force) | Buyers demand write-back/editing before they see read value |
| Real competitor = native-files bundle | High | competitive Executive Synthesis; JTBD Habit | A discovered AFPS-native tool reshapes the competitive frame |
| Target segment (individual AFPS multi-branch operator) | Medium–High | icp.md approved ICP & prioritization matrix | Discovery shows studios/founders feel the pain (and pay) sooner |
| Differentiator (navigability × fidelity × verifiability) | Medium–High | Canvas value curve; competitive gaps #1–#3 | A discovered AFPS-native/source-linked tool, or parsing too brittle to trust |
| Key benefit sufficiency to switch | Medium | JTBD Desired Outcome; journey-map Aha | Prototype source-linked read-through fails to beat native files |
| Social provenance is secondary (not co-primary) | Moderate | icp.md value drivers; JTBD Advocacy | Studio/consultant evidence elevates provenance for that segment |
| Market category (new subcategory) | Low–Medium | Canvas Category Impact; competitive landscape; interrogation | Buyers cannot parse the category and default to a generic-PM frame |
| Willingness to pay | Unproven | icp.md WTP; journey-map Transaction | Separate, still-open validation question |
Validation Plan (market mode)
What must be tested before this position can be treated as canonical rather than hypothesized.
| What to validate | Method | Priority |
|---|---|---|
| Market category vocabulary & comprehension (the weakest link) | Discovery interviews on the words operators use; test borrowed-anchor vs invented-category comprehension; smoke-test framing | High |
| Existence & reachability of AFPS multi-branch operators beyond dogfooding | Customer discovery against reachable AFPS operator pools | High |
| Need urgency — reconstruction-time baseline & the sprawl threshold | Measure reconstruction time; confirm multi-path sprawl is the hire trigger (dogfood / design-partner logs) | High |
| Key benefit + differentiation (the predicted aha) | Prototype the source-linked read-through on a real AFPS repo: does navigability + verifiability beat native files | High |
| Willingness to pay | Pricing/WTP test against the time-saved + confidence value metric; native files set the zero-price benchmark | High |
| Competitive default | Confirm operators actually default to the native-files bundle (vs already living inside an agent) | Medium |
| Differentiation defensibility | Parser-fidelity audit across AFPS artifact versions; recheck for any emerging AFPS-native tool | Medium |
Positioning Implications
product_paths[], pipeline stage, approval YAML, evidence refs) as navigable read-only objects + per-claim source links + freshness/staleness signaling. Defer write-back and collaboration as expansion-gated. Subtraction is the strategy: a wrong freshness signal is worse than none.research/afps-tracker/monetization.md exists yet — pricing architecture is unvalidated.Downstream Impact & Next Steps
Downstream Impact
No research/afps-tracker/gtm.md exists, so there is no downstream GTM document to revise — impact None for now. Positioning becomes an upstream input the GTM/monetization steps should consume when run.
Next Steps (post-synthesis routing — for the written deliverable)
- Recommended: map the positioning into product direction with
/user-flow-map— theproduct-designpack is not enabled (enabled:business-research,customer-lifecycle), so this needsnpx skillpacks install product-designfirst. - Consider
/category-design— both Canvas and Moore flag “no category fits”/weakest link; run it before treating the category as canonical if GTM legibility is a priority (see the category gate). /value-prop-canvas— solution-customer fit is hypothesized; validates jobs/pains/gains → features/relievers/creators fit./lean-canvas— WTP/revenue/channel risk is exposed; pressure-tests the business model./gtm,/monetization(business-growth pack) — no GTM or monetization docs exist; sequence after positioning validates.
These routes are part of the proposed deliverable. They are not invoked now — the terminal handoff stays at the synthesis approval gate until final compiled YAML is provided.
Alternatives / Lower-Confidence Findings
Positioning narratives considered and not selected, carried for honesty and future revisit triggers.
| Alternative framing | Why not selected | Residual uncertainty / revisit trigger |
|---|---|---|
| Studio / consultant decision-provenance frame (Moore Alt 1) | Studios are the adjacent ICP; over-weights the provenance facet JTBD marks secondary; pulls toward a client-reporting tool | Studio interviews could elevate provenance to co-primary for that segment |
| Agent re-grounding / persistent-memory frame (Moore Alt 2) | Reframes as agent memory / control plane (Runshift territory), out of approved scope; inverts the human-legibility anchor | If agent re-reads prove insufficient and persistence is demanded, this rises |
| Adopt a familiar category (generic PM / portfolio tracker) for instant comprehension | Invites comparison on breadth/collaboration/execution where deliberate “Low” scores read as gaps; lands in the red ocean | If buyers cannot parse a new category at all, a borrowed anchor may be necessary scaffolding |
| Compete inside generic PM by raising collaboration + execution | Inverts the wedge; requires duplicated state and lowers fidelity | If buyers value team workflows over fidelity, the individual-operator curve under-serves them |
| Keep write-back as a High factor from v1 | Contradicts the dominant Anxiety force; premature write-back creates adoption resistance | If users demand editing before seeing read value, the Reduce may be too aggressive |
| The job is real but too weak to pay for | Not selected as the conclusion, but explicitly unresolved: WTP is unproven | Dogfooding/design-partner tests on multi-path repos needed |
Source Coverage & Gaps
- No direct AFPS-operator interviews or observed switching sessions — the entire position is synthesized from approved research + repo artifacts, not live customer language.
- No measured reconstruction-time baseline — the size of the need (and the benefit) is directional.
- No prototype test of the source-linked read-through — the predicted aha that underwrites benefit + differentiation is untested.
- No direct WTP evidence — adjacent budgets (studios, AI-workflow spend) are directional signals only.
- Category framing untested with real buyers — the single biggest template risk.
- No parser-fidelity audit — differentiation defensibility assumes reliable read-only parsing across AFPS artifact versions.
- Competitor scores from official-page evidence, not hands-on trials; Kiro/Runshift represented only indirectly via the AI-agents column.
Assumptions Register
| Assumption | Status | Confidence | What would change it |
|---|---|---|---|
| Operators feel enough repeated-reconstruction pain to fire free, faithful native files | Hypothesized from ICP/journey | Medium | Dogfooding shows files + agent re-reads stay sufficient even multi-path |
| Multi-path sprawl is the dominant hiring circumstance / urgency threshold | Evidence-backed, not user-tested | Medium–High | Single-path users report equal pain, or multi-path users stay comfortable |
| Trust-preserving legibility (read-first, source-linked, non-destructive) is the job-winning frame | Evidence-backed across ICP/competitive/journey | High | Users prefer richer editing/PM features over fidelity + verifiability |
| The navigability × fidelity × verifiability intersection is genuinely uncontested & deliverable | Evidence-backed (absence) + hypothesized (feasibility) | Medium | A discovered AFPS-native tool, or parsing too brittle to trust |
| Eliminating duplicate state is feasible without losing the customer (parser reliable enough) | Hypothesized | Medium | Dogfooding shows parsing too brittle, forcing a cached/owned store |
| Collaboration can be eliminated at v1 without losing the primary ICP | Evidence-backed for individual operator | Medium–High | Studio/consultant segment proves primary, requiring collaboration sooner |
| A new / taught category is workable rather than a discovery blocker | Hypothesized | Low–Medium | Buyers cannot parse the category and default to a generic-PM frame |
| Social provenance is secondary, not co-primary, for the canonical ICP | Inference | Moderate | Studio/consultant evidence elevates provenance for that segment |
| The position is a hypothesis pending validation, not canonical | By construction | High | Validation plan executed against real operators |
Glossary Additions
Domain-specific terms this positioning introduces. Approved terms are appended to the scoped glossary (research/afps-tracker/glossary.md) on the confirmed-page write. Default scope: scoped (product path), not the parent glossary.
| Term | Definition | Source | Category |
|---|---|---|---|
| Source-native research-workflow state map | The proposed product category: a passive, read-first view that renders canonical research-workflow artifacts (paths, pipeline stages, evidence, approvals) as navigable objects without duplicating or mutating them. | positioning | domain |
| Trust-preserving legibility | The job-winning frame: making real workflow state instantly readable and verifiable to source, so the operator gains command without a verification tax or corruption risk. | positioning | domain |
| Manual reconstruction bundle | The incumbent being “fired”: native files + editor/rg + alignment/index.html + asking an AI agent to re-read the repo — the real competitive alternative. | positioning | workflow |
| Fidelity × navigability intersection | The blue-ocean gap: being simultaneously high on source-linked canonical fidelity and on portfolio/branch navigability — the combination no existing player holds. | positioning | business |

Proposed Canonical Artifacts & File Changes
On final approval (after the BIP checkpoint resolves), the agent will:
- Write
research/afps-tracker/positioning.md— the unified synthesis whose full content is rendered on this page (Market Positioning mode header, statement, summary, combined evidence matrix, framework synthesis, segment, category, confidence register, validation plan, implications, downstream, next steps). - Archive the run manifest
research/afps-tracker/_working/positioning-run.yamland any synthesis working packet todocs/history/archive/YYYY-MM-DD/HHMMSS/. - Update
research/.progress.yaml→afps-tracker.pipeline_stage: positioningandlast_touched. - Append approved glossary terms to
research/afps-tracker/glossary.md(creating it if absent), per the glossary gate. - Convert this page and the BIP page to
confirmedwith the approval record preserved, and updatealignment/index.html.
No canonical files are written while this page is in review. The framework intermediates and prior confirmed framework pages are not modified.
Review Gates
Answer the gates below, then compile at the bottom. The category gate is the one materially open strategic decision; the rest confirm the synthesis. The Final Artifact Approval control is locked pending the BIP checkpoint.
Approve the proposed Moore positioning statement as the canonical (hypothesized) position?
How should the unestablished category be treated — and should category-design run before finalizing?
Is the evidence sufficient to write canonical positioning.md as a labeled hypothesis (vs needing more support first)?
Does the layout, evidence density, and visual treatment match what you want?
Final Artifact Approval & canonical write locked · BIP first
This control is intentionally locked while the BIP checkpoint is linked. To authorize writing research/afps-tracker/positioning.md and the file changes listed above: (1) review and approve the BIP channel-selection page, then (2) in your compiled YAML set final_artifact_approval: ready-for-agent-review alongside bip_channel_selection_status: ready-for-agent-review (or a narrow bip_status: not-applicable with reason). The agent will not write the canonical file until both are present. Your other gate answers above still compile and are recorded now.
Compile Responses
Answer the gates above (and/or select section feedback), then compile. The YAML is your single handoff payload: paste it into a session running /positioning --synthesize research/afps-tracker. Because BIP is active, also review the linked BIP page; the canonical write happens only when both this page's final_artifact_approval and the BIP channel selection are approved.
