Game Audience — Omega War
Stage 2 artifact review · skill: game-audience · research executed and page updated 2026-06-10
Research is complete; the full working packet (
research/_working/preliminary-game-audience-research.md) is rendered below.
Approving this page (final compiled YAML) triggers Stage 3: write canonical research/game-audience.md, archive the packet, confirm this page.
docs/history/archive/2026-06-10/020838/alignment/):
the approved scope/source/assumption sections are condensed into the approval record below; all findings, the evidence matrix,
segment definitions, risky-assumption register, coverage gaps, glossary additions, and new artifact-approval gates are new.
Scope was executed as approved with one method deviation, flagged in the approval record.
1. Stage 1 Approval Record approved 2026-06-10
- Scope/non-goals: approve-as-proposed (RQ1–RQ8; segments: desktop wargame core + alt-history enthusiasts in; browser-native and grand-strategy players out as targets).
- Evidence coverage: approve-all-four (Steam data, forums/Reddit, creator ecosystem, browser-platform data).
- Coverage checkpoint: exhaustive sweep (loop until new angles stop producing novel evidence).
- Assumptions: accept-all (A1–A5).
- Artifact destination: working packet at
research/_working/preliminary-game-audience-research.md— written. - Proposed file changes: approve-file-set (Stage 3 may write
research/game-audience.md, updatealignment/index.html, archive packet, touchtasks/*.mdonly if real follow-up work emerges). - Post-approval route: resume
/game-fantasyafter the canonical artifact is written.
2. Executive Summary
- The desktop wargame core is niche but real and stable: comparables hold ~6–8k combined concurrent Steam players; Wargame: Red Dragon alone has 1–2M owners; all tracked subreddits sit in the top 2–17% growth percentiles.
- The loudest cross-title dissatisfaction is single-player/PvE and operational-layer neglect: weak AI, campaign modes with "zero incentive to fight the battles," no mid-mission saves, MP-first failures (cheaters, leavers) dragging Broken Arrow from Mostly Positive to 56–61% Mixed. Strongest evidence-backed opening for an SP-first Omega War.
- Deck-building is identity-defining for this audience (WARNO divisions-vs-decks is a flagship community argument; Broken Arrow markets "300 units / 1,500 combinations") — but players punish customization they perceive as shallow.
- The alt-history audience is 5–10× the wargame core's community footprint (TNO 601k workshop subs / 1.28M visitors; Kaiserreich >1M; r/AlternateHistory 260k; AlternateHistoryHub 2.33M YouTube subs), and Operation Unthinkable is demonstrably interesting yet essentially unmined in video games — board games and forum threads only. Genuine premise wedge + creator hook.
- The browser wedge is directionally supported but unproven at this depth: OpenFront (browser RTS → 2 HN front pages → Steam EA Jan 2026) and the web→Steam path (Roottrees: $1M+) support browser-first distribution; hypercasual-dominated platform data (#1 genre 79% of the year, ~60% mobile) says deep-wargame acceptance remains a hypothesis to test.
- Premise sensitivity is real and manageable: documented "clean Wehrmacht" criticism (HOI4 named the most egregious mainstream case) means re-armed German formations need deliberate, historically honest framing.
3. Findings by Research Question
All observations dated 2026-06-09/10 unless noted. Confidence tags: high medium low
RQ1 — Segments and tastes inside the desktop wargame core
Claim 1.1 — The core splits into at least three observable taste clusters. medium-high
- Steam tag orders: WARNO leads with
Wargame, Military, Real Time Tactics, RTS, Strategy, Cold War; Broken Arrow withStrategy, Wargame, Modern, RTS, Real Time Tactics, Action RTS … Deckbuilding … Singleplayer(store pages). Players position these as "wargames" first. high - Complexity self-description: "much more mechanically complex compared to games like Age of Empires or Company of Heroes… ~40 decks, each with a specific playstyle" (WARNO "How hard is this game?"). high
- CoH3 mode-split snapshot: community-reported coh3stats moment — 759 in-game: 196 vs AI, 17 custom, 546 PvP (~26% vs AI at that instant; CoH3 discussion). No first-party split exists. low-medium (single snapshot; active-match bias undercounts SP players)
Inferred clusters (provisional, to validate in playtests): (1) single-player operational wargamers (campaign/AG/vs-AI; care about AI quality, persistence, pausable pace), (2) deck/division tacticians (roster identity, balance, counterplay legibility), (3) cinematic tactics players (CoH-centric spectacle and cover drama).
Claim 1.2 — Scale of the core (Steam, 2026-06-09/10). high on numbers
| Title | Reviews (count, % pos) | CCU now / peak | Sources |
|---|---|---|---|
| WARNO | 8,256 @ 81% Very Positive; recent 79% | ~1,199–1,254 / 3,948 (2024-05-26) | steamcharts, store |
| Wargame: Red Dragon | 19,530 @ ~89% Very Positive; owners 1–2M | ~259 / 439 (24h) | steambase, steamspy |
| Steel Division 2 | 9,455 @ 79% Mostly Positive | ~152–251 / 1,444 (2023-09-04) | steambase, steamcharts |
| Broken Arrow | 31,070 @ 56% Mixed (store-English 9,390 @ 61%) | 3,728 / 11,455 all-time | steambase, PCGamesN |
| Company of Heroes 3 | 38,047 @ 57% Mixed; 146,122 hub followers | 2,232 now, ~3,130 30-day avg / 12,035 (2025-03-09) | steambase, steamcharts |
| Company of Heroes 2 | 28,213 @ 84% Very Positive (store); recent 77% | (legacy) | store |
Inference: the genre supports several simultaneous titles at 4-digit CCU / 5-digit review counts — a niche solo title doesn't need to displace them to find players. medium
Claim 1.3 — Community sizes and growth (2026-06, redditli.st). high
| Community | Members (2026-06) | Cluster |
|---|---|---|
| TNO Steam Workshop subscribers | 601,178 | alt-history |
| r/AlternateHistory | 260,475 (+94/day, top 3%) | alt-history |
| r/Kaiserreich | 137,334 (top 4%) | alt-history |
| alternatehistory.com (registered) | 117,464 | alt-history |
| r/RealTimeStrategy | 97,296 (+1.8%/30d, top 2%) | genre-wide |
| r/CompanyOfHeroes | 57,550 (+1.01%/30d, top 3%) | wargame core |
| r/wargame | 46,580 (+0.24%/30d) | wargame core |
| r/warno | 29,765 (+1.81%/30d, top 2%) | wargame core |
Inference: small but healthy, growing communities — the genre is not shrinking; the alt-history cluster dwarfs the core.
RQ2 — Motivations in players' own words
- Roster identity as strategic legibility high: "if you see an opponent playing US 82nd Airborne, you know their general gameplan… strengths and weaknesses telegraphed" — WARNO "Division vs Deck System"
- Customization as expression high: "everyone running the same things because they have to… sheer lack of deck customization" — "The Deck Building is horrible" / "Bring back deck customization"Inference: deck systems are a love language — both camps care intensely; the punished failure is shallow customization, not the presence of decks.
- Operational "total war board" fantasy medium-high: AG praise framing — "a strategic layer reminiscent of board wargaming… balancing fatigue, reinforcing broken units, managing fronts" (Reality Remake WARNO review + Steam AG threads).
- Mastery/complexity tolerance medium: see RQ1 complexity thread; new-player advice routes through campaigns/vs-AI first (one supporting search result returned no link — held at low confidence).
- Spectacle medium (proxy): creator content skews to casts/cinematic engagements ("STUNNINGLY BEAUTIFUL engagement shows TRUE COMBINED ARMS!" — representative WARNO video title).
RQ3 — Recurring complaints (the opening Omega War can exploit)
- Multiplayer-first failure modes tank scores high: Broken Arrow fell Mostly Positive → Mixed on "unit balancing, multiplayer settings, and, most significantly, online cheats… players abandon matches without sanctions" (PCGamesN).
- Single-player neglect called out specifically high: developer-acknowledged "lack of mid-mission saves… levels upwards of 60 minutes"; PvE AI "supernaturally capable" (PCGamesN; Steam threads "Is it worth it for the campaign?").
- Operational layers wanted, judged harshly when thin high: WARNO AG — a 400-hour fan coexists with "4/10 — most AG campaigns have zero incentive to actually fight the battles… AI either gets steamrolled or slaughtered" (AG threads). SD2 AG — "approaches operational depth Wargame campaigns never reached" (Wargamer) yet "frustrating, terrible interface, poorly-explained mechanics" (PC Gamer); auto-resolve notably weaker than manual play. Direct spec input for Omega War's collide→battle handoff and auto-resolve parity.
- Onboarding cliffs medium-high: Eugen titles repeatedly described as overwhelming; units/decks the hardest part.
- Genre-level lesson from a failed competitor high as sentiment: "complete misread of the market… focusing on 1v1 multiplayer early was a major mistake; competitive multiplayer is a tiny niche within an already niche genre, and this overfocus kills new RTS games" — Stormgate "Lessons to be Learned for Future Indie RTS Devs"
RQ4 — Alt-history audience scale and Operation Unthinkable pull
- Scale high: TNO Workshop — 601,178 subscribers, 59,253 favorites, 1,280,712 unique visitors (workshop page, 2026-06-10). Kaiserreich "over a million current subscribers" (hoi4mods wiki, as of 2025-03). r/Kaiserreich 137,334; r/TNOmod quarantined — count unavailable (gap). r/AlternateHistory 260,475; alternatehistory.com 117,464 registered, ~5,000 online at observation. AlternateHistoryHub ~2.33M subs (Wikitubia, 2024-07; 2M+ confirmed 2025-02). Inference: alt-history audience is 5–10× the wargame core's footprint.
- Premise pull high: dedicated Operation Unthinkable tag with long-running threads; commercial board games (Hollandspiele's Operation Unthinkable: Churchill's World War III, Strategy & Tactics #333); UK National Archives education resource.
- Under-served in video games high: a Steam thread asking for Operation Unthinkable video games concludes "there are just not a lot of games that use Unthinkable for their premise"; sweep surfaced only board games, a Slitherine fan campaign, HOI4 mod paths — no RTS. Strongest single positioning finding.
- Crossover caution low: TNO/Kaiserreich players are grand-strategy/narrative players; no direct evidence they convert to real-time tactics (risky assumption A-R3).
- Sensitivity high (that the criticism environment exists): "clean Wehrmacht" criticism documented in academia (Frictions essay on grand-strategy gaming), games press (Vice), and Wikipedia; HOI4 named "among the most egregious offenders." Omega War's player-controllable re-armed German formations need deliberate, historically honest framing.
RQ5 — Distribution evidence
- Steam is the genre's home; no comparable has meaningful non-Steam PC distribution. high
- Demand-ceiling proof high: Broken Arrow — 800k wishlists, 500k open-beta participants (16.5k beta peak CCU; WN Hub), then "hundreds of thousands of copies" sold within ~10 days (Wikipedia). Appetite for a new deck-based tactical wargame is six-figures large, even with a Mixed reception.
- Pricing norms: $39.99–$49.99 full price; WARNO at -60% ($15.99) on 2026-06-10; niche DLC cadence (Nemesis $4.99 episodes) sustains live revenue. high
- Wargame: Red Dragon 1–2M owners (SteamSpy banding) shows decade-long catalog reach. medium
RQ6 — Creator ecosystem (reach proxies)
- WARNO most-watched streamers, last 7 days (Streams Charts): bokoen 881 hours watched, VulcanHDGaming 840, tmanplayss 815. bokoen — a HOI4/Paradox-comedy-sphere creator playing WARNO — is itself crossover evidence. medium (7-day window)
- VulcanHDGaming and Stealth17 Gaming actively cover WARNO/Broken Arrow/SD2; Stealth17 positions as "helping strategy game enthusiasts master complex mechanics" — tutorial-format creators matter in an onboarding-cliff genre. Exact subscriber counts unverified this session (TwitchTracker 403; results withheld numbers) — gap; unverified memory sketch (NOT evidence) puts both in the ~100–200k range.
- AlternateHistoryHub (2.33M) and the alt-history essay sphere are a premise-side reach channel the comparables cannot use. high on scale, medium on accessibility
- Twitch is structurally small for these games (top WARNO streamer ≈ low-hundreds concurrent); the genre is YouTube-first. medium
RQ7 — Browser-wedge acceptance (FOR / AGAINST)
FOR:
- OpenFront high: open-source browser RTS (JS/Canvas/WebSockets, C++ server); HN front page twice (2025-05, 2025-07); CrazyGames listing; Steam Early Access January 2026 (store); organic tournament scene (OpenFront Masters). A live browser→Steam strategy path.
- CrazyGames scale high: 35M MAU 2024 → ~40M mid-2025; revenue €2.9M→€16.9M 2020–23 (GamesBeat, FT1000 #357); 1.74B US play sessions / 862M hours analyzed.
- Flash-era precedent high: Warfare 1917/1944 were mass-audience browser wargames; remastered to Steam April 2025 (Warfare Legacy Collection).
- Web→Steam conversion high: The Roottrees Are Dead — free itch browser → $19.99 Steam → $1M+ (howtomarketagame).
- HN/editorial reception of browser strategy is curious-positive ("surprisingly polished" — dutel.fr). medium
AGAINST:
- Browser platforms are hypercasual-dominated: #1 browser genre 79% of the year, puzzle 21% (PocketGamer.biz); ~60% of browser-market activity is smartphone (dataintelo). high
- No Wargame/CoH-depth 3D title has shipped browser-first; OpenFront is Risk-like. The depth ceiling — technical and audience — is unproven. high that it's unproven
- Direct sentiment quotes (wargamers embracing/dismissing browser delivery) were not captured — searches returned no-link results (gap; assumption A-R1 untested by direct quotes). An OpenFront Steam thread titled "Why a download?" shows the reverse friction also exists.
Net read medium (inference): frame the wedge as zero-friction trial + creator-clip-to-play pipeline + web→Steam funnel — evidence supports browser-first distribution, not yet browser acceptance for deep wargames. Test via the perf spike + a public playable slice.
RQ8 — Browser strategy appetite (wedge evidence only)
Covered within RQ7 per approved scope (no segment profile built from platform data): CrazyGames/Poki strategy sections exist and grow; OpenFront demonstrates session-deep browser strategy retention; genre mix skews hypercasual/mobile.
4. Proposed Audience Definition
Primary — "Campaign wargamers" (single-player operational)
WARNO/SD2 Army General players, Wargame campaign players, CoH campaign/comp-stomp players — the chronically under-served share of a multiplayer-marketed genre. Motivations: operational fantasy, mastery without ladder anxiety, persistent campaign consequences, pausable real-time. Punishes: dumb AI, thin campaign layers, no saves, MP-first patch priorities. Omega War fit: direct — SP-first, strategic layer with real battle handoff, deck persistence. high that the dissatisfaction exists medium on size
Secondary — "Deck/division tacticians"
The Wargame/Broken Arrow/WARNO deck-meta core. Motivations: roster identity, collection, theory-crafting, counterplay legibility. Punishes: shallow/homogenized customization, balance neglect. Omega War fit: deck-as-roster × base-phase unlocks is novel; must keep meaningful build variety. high
Tertiary — "Alt-history narrative enthusiasts"
TNO/Kaiserreich/AlternateHistoryHub audience. Motivations: premise plausibility, faction lore, what-if storytelling, exile-formation drama. Punishes: lore-thin skins, sanitized history. Omega War fit: Operation Unthinkable is unmined in RTS; narrative-driven deployments are the bridge feature. Conversion to real-time tactical play unproven — treat as content/marketing audience until playtests show otherwise. high on size low on conversion
Adjacent (not targets)
CoH cinematic-tactics players (reachable via spectacle clips); browser/low-friction strategy players (trial traffic only via the wedge — excluded as a segment per approved scope).
Gate — Segment Verdict required
Approve the primary / secondary / tertiary segment ranking and the adjacent-not-target classification for the canonical artifact?
5. Platform-Fit Summary
- Steam is where the audience buys and reviews; browser is the trial/discovery wedge with a proven graduation path (OpenFront, Roottrees). Plan both from the start: browser slice for friction-free playtests and creator embeds; Steam page early for wishlist accumulation (Broken Arrow's 800k wishlists show the ceiling; even 1% is a healthy solo-dev launch).
- YouTube-first creator strategy; tutorial-format creators matter because complaint #1 is onboarding. The alt-history essay sphere is a premise-side channel competitors can't use.
- Pricing norms $39.99–$49.99 (recorded; not actionable for a passion project now).
6. Risky Assumptions to Validate
| # | Assumption | Current evidence | Validation path |
|---|---|---|---|
| A-R1 | Desktop wargamers will try a browser-delivered deep RTS rather than dismiss it | Directional FOR (OpenFront, Flash nostalgia, web→Steam path); no direct sentiment quotes either way (gap) | Public browser slice + traffic-source analysis; in-slice survey |
| A-R2 | SP-first operational focus matches a large under-served share | Strong complaint evidence; weak quantification (one CoH3 ~26%-vs-AI snapshot; no first-party splits) | Playtest cohort composition; store-copy emphasis test |
| A-R3 | Alt-history narrative fans convert to real-time tactical play | None — size proven, conversion unproven | Track premise-driven vs genre-driven playtesters; creator-audience click-through |
| A-R4 | Deck × base-building hybrid reads as depth, not homogenization | Deck debates show both appetite and punishment risk | Prototype test: perceived build variety |
| A-R5 | Re-armed-German framing avoids "clean Wehrmacht" backlash | Criticism environment documented; Omega War's framing untested | Sensitivity pass on faction copy; early framing statement |
Gate — Assumptions / Confidence required
Adopt A-R1–A-R5 as the canonical "risky assumptions to validate" register?
7. Evidence Matrix
| Claim | Evidence (source · observation · date) | Inference | Conf. | Assumption status | Decision impact |
|---|---|---|---|---|---|
| Genre is niche-but-stable | steamcharts/steambase CCU + review data for 6 titles · 2026-06-09/10 | A solo niche title can coexist; no need to displace incumbents | High | Evidence-backed | Confirms passion-project viability framing |
| SP/PvE neglect is the genre's open wound | PCGamesN Broken Arrow articles; WARNO/SD2 AG threads; Stormgate post-mortem thread · 2026-06-10 | SP-first is both differentiator and risk-reducer | High | Evidence-backed | Core design bet validated at the audience level |
| SP share is large | One coh3stats snapshot (~26% vs AI of in-match players); no first-party splits | Likely larger when counting campaign/idle players — but inferred | Low-Med | Provisional | A-R2; quantify via playtests |
| Deck systems are identity-defining | WARNO deck-debate threads (3) · Broken Arrow store positioning · 2026-06-10 | Deck-as-roster speaks to an engaged taste; shallow customization gets punished | High | Evidence-backed | Keep deck variety meaningful (A-R4) |
| Operational layer wanted but execution-sensitive | Wargamer/PC Gamer SD2 reviews; WARNO AG 4/10 thread + 400-hr fan · 2026-06-10 | Battle-incentive + auto-resolve parity are known failure points | High | Evidence-backed | Direct spec input for strategic layer |
| Alt-history audience is 5–10× the core | TNO workshop 601,178 subs / 1.28M visitors; KR >1M (2025-03); r/AlternateHistory 260k; AHHub 2.33M · 2026-06-10 | Premise can outdraw genre if bridged | High | Evidence-backed (size) | Invest in narrative/lore surface |
| Alt-history → tactical conversion | None found | — | Low | Unproven | A-R3; tertiary segment stays content/marketing-only |
| Operation Unthinkable unmined in video games | Steam off-topic thread; board-game-only search results; alternatehistory.com tag · 2026-06-10 | Genuine premise wedge; creator hook | High | Evidence-backed | Positioning anchor for /game-fantasy |
| Demand ceiling for new deck-wargames is six-figure | BA 800k wishlists, 500k beta users, "hundreds of thousands" sold (WN Hub, Wikipedia) · 2026-06-10 | New entrants can reach big audiences pre-launch | High | Evidence-backed | Wishlist/demo strategy worth real effort later |
| Browser wedge works as distribution | OpenFront (HN ×2, CrazyGames, Steam EA 2026-01); Roottrees $1M; Warfare 1917 remaster; CrazyGames ~40M MAU · 2026-06-10 | Browser-first builds rather than cannibalizes a Steam audience | Med-High | Evidence-backed (directional) | Keep browser-first; plan web→Steam funnel |
| Browser acceptance for deep wargames | No direct sentiment quotes (gap); hypercasual dominance counter-data | Unproven at Omega War's depth | Low | Unproven | A-R1; test with public slice + perf spike |
| "Clean Wehrmacht" criticism environment exists | Frictions essay, Vice, Wikipedia · 2026-06-10 | Framing needs deliberate handling, not avoidance | High | Evidence-backed | A-R5; faction-copy sensitivity pass |
Gate — Research Completeness required
Is the evidence sufficient for the canonical artifact? Known soft spots: creator subscriber counts unverified; SP-share quantification weak; browser-sentiment quotes missing; r/TNOmod count unavailable (all listed in §8).
8. Source Coverage Gaps
- Exact YouTube subscriber counts for genre creators (results withheld numbers; TwitchTracker 403). Unverified memory sketch only — labeled as such everywhere it appears.
- r/TNOmod member count (subreddit quarantined; trackers blind).
- First-party SP-vs-MP player splits for any comparable (never published by Relic/Eugen/Slitherine).
- Direct quotes of desktop wargamers reacting to browser delivery (no-link search results; needs targeted forum reading in a follow-up pass).
- Broken Arrow exact unit sales ("hundreds of thousands" is the best public figure); Regiments sales (none public).
- Two search results returned synthesized summaries without source links (Wargame learning-curve; new-player advice) — used only at low confidence.
- Discord communities (significant for Broken Arrow) unsearchable, per the approved source-plan limits.
9. Proposed Canonical File Changes (Stage 3)
| Action | Path | Content |
|---|---|---|
| Write (new) | research/game-audience.md | Canonical artifact: target segments (§4), platform fit (§5), genre familiarity & motivations (§3 RQ1–RQ3), adjacent audiences (§4), risky assumptions to validate (§6), with evidence citations and gaps (§8) preserved. |
| Archive + remove | research/_working/preliminary-game-audience-research.md → docs/history/archive/2026-06-10/HHMMSS/… | Working packet retired per staged workflow. |
| Convert | alignment/game-audience-omega-war.html | review → confirmed (prior version archived first; approval record preserved). |
| Update | alignment/index.html | Entry status review → confirmed. |
| Append (if approved) | research/glossary.md (new file, flat mode) | User-approved terms from §10 only. |
| None planned | tasks/*.md | The validation paths in §6 belong to future /game-prototype-test / /game-playtest-metrics artifacts, not standalone tasks now. (Consistent with Stage 1 approval.) |
Gate — Canonical Write Approval required
Approve writing research/game-audience.md from the content above and executing the Stage 3 file set?
Post-approval route was decided at Stage 1 (read-only record): resume /game-fantasy after the canonical artifact is written.
10. Glossary Additions
Approved terms are appended to research/glossary.md (flat mode) at Stage 3. Source: game-audience. Choose one option per term required.
| Term | Definition | Category | Decision |
|---|---|---|---|
| comp stomp | Co-op or solo skirmish play against AI opponents ("computer stomp"); the under-marketed but persistent play mode across CoH/Wargame-likes. | domain | |
| Army General (AG) mode | Eugen's turn-based operational campaign layer (SD2, WARNO) where map maneuvers spawn tactical battles; the closest shipped analog to Omega War's strategic layer and a documented source of both praise and complaints. | domain | |
| deck-as-roster | Omega War's design term: the pre-battle deck defines the unit roster a player brings; in-battle base building and resources gate which deck units can actually deploy (Steel Division-style phase escalation via build order). | domain | |
| browser wedge | Omega War's distribution hypothesis: zero-install browser delivery as trial-friction remover and creator-clip-to-play pipeline for a genre with no browser presence, with a web→Steam graduation path (OpenFront precedent). | business | |
| clean Wehrmacht myth | The discredited postwar narrative of an apolitical, crime-free German army; actively criticized when reproduced in WW2 games — a documented framing risk for Omega War's re-armed German formations. | domain |
